Week 1: See where your time goes
Know exactly which tasks to hand off first.
- Write down everything you do for five working days. Add a rough time next to each item.
- Mark every task you do more than once a week. These repeat, so they are easy to hand off.
- Mark tasks that need your judgment (pricing, hiring, big client calls). Keep these for now.

Week 2: Write it down and hand off
Give your assistant clear, simple instructions.
- For each of the three tasks, write the steps in plain words. Screenshots or a short screen recording work well.
- Say what "done" looks like, with one good example of finished work.
- List the tools and logins your assistant needs. Share them through a password manager, never in chat.

Week 3: Review and add more
Fix small problems early and grow what works.
- Check the finished work against your example. Note what to change, in writing.
- Ask your assistant what could be done a faster way. Good assistants spot this.
- Hand off a fourth and fifth task from your list.

Week 4: Measure and set the routine
Decide the right plan size and keep the habit.
- Count the hours your assistant used this month and the hours you won back.
- Decide: more hours, fewer hours, or the same. Unused hours roll over, so a small buffer is fine.
- Pick the next three tasks to hand off next month.
